Your Burnout Culture: A Price Worth Paying For Responsiveness?

Researchers have investigated burnout, customer service, overloaded inboxes and delayed replies. Yet the obvious question appears largely unanswered: does workforce exhaustion make an organisation slower, less helpful, or altogether impossible to contact?

On 30 December 2022, Marco Colin and colleagues published “Impact of Burnout on Customer’s Experience in Call Centres”, examining 102 representatives whose work consisted of answering customers’ inbound telephone calls.

The researchers reported that “burnout has a negative impact on service employees’ rapport and customer orientation”, affecting the motivation, decision-making, social skills and personal connection required for a useful response.

That sounds like the answer. However, the study did not measure unanswered calls, waiting times, abandoned enquiries, repeated transfers, premature closure, or whether callers eventually received information resolving their problem.

The dashboard that saw nothing

More surprisingly, burnout showed no significant relationship with the company’s formal customer-experience indicator, although it was strongly associated with lower customer orientation and weaker rapport during telephone interactions.

The study acknowledged an important limitation: the company had reduced customer experience to one operational item. A narrow dashboard therefore failed to register deterioration detected by broader measures of human interaction.

This is a classic organisational contradiction. Burnout can damage the ingredients of a helpful reply while the employer’s chosen metric records no corresponding damage to the customer’s experience.

For ReplyResearch, that distinction is fundamental. An organisation may remain technically reachable because somebody answers, while becoming functionally unresponsive through formulaic, dismissive, poorly judged, or otherwise unhelpful replies.

The newest evidence reaches the same boundary

On 19 June 2026, Qi Wang and colleagues published their Scientific Reports paper, “The Effect of Customer Incivility on Proactive Customer Service Performance Mediated by Emotional Exhaustion and Moderated by Proactive Personality”.

Using three survey waves among Chinese customer-contact employees, they found that “customer incivility had a positive impact on emotional exhaustion and reduced PCSP”, meaning proactive customer-service performance, with exhaustion significantly mediating that relationship.

This is recent and surprising, but not identical to inbound responsiveness. Employees can become less proactive while answering every enquiry, or answer quickly while offering nothing relevant or capable of resolving the problem.

The 2026 paper supplies the current news peg. The 2022 call-centre research remains closer to the article’s question, because it examines burned-out employees during actual inbound telephone work.

Inside the overloaded inbox

On 26 September 2025, Adam Rule and colleagues published “Primary Care Physicians’ Experiences with Inbox Triage”, based on interviews and focus groups with nine doctors at an academic medical centre.

The researchers concluded that “inbox triage is a collaborative and continuous process”, requiring physicians to assess messages, find time during busy clinical days and negotiate conflicting expectations about response behaviour.

Doctors prioritised messages according to clinical urgency, time constraints and whether colleagues awaited their response. Many felt they lacked enough time to review and answer their large electronic inboxes.

This shows how an organisation can be contactable without being reliably responsive. The patient portal exists, but scarcity of attention governs who receives a timely, useful human reply.

When there is no time to prioritise

Published on 11 November 2024, Nate Apathy and colleagues’ “Inbox Message Prioritization and Management Approaches in Primary Care” observed eleven clinicians and concluded that “clinicians generally lack the time to prioritize patient messages”.

Researchers found messages were mentally classified as requiring follow-up, quickly deletable or acknowledgeable, or merely informational. Yet this study examined workload management rather than measuring clinicians’ burnout and subsequent reply outcomes.

Together, these healthcare studies reveal the mechanism without proving the causal chain. Inbound requests compete for limited attention, teams share ownership unevenly, and workers develop personal rules constraining communication work.

For the sender, those internal adaptations can appear as slow replies, unexplained deflection, repeated handovers, inaccessible decision-makers, or silence from a service that publicly presents itself as reachable.

Load really does slow replies

In 2019, Anat Rafaeli, Daniel Altman and Galit Yom-Tov published “Cognitive and Emotional Load Influence Response Time of Service Agents”, analysing operational records from 145,995 service chats.

They reported that “cognitive load and emotional load increase agent response time” both between different conversations and during individual exchanges, directly connecting demanding inbound communication with objectively slower replies.

The finding also challenged the assumption that customer numbers equal workload. A complicated explanation or emotionally charged complaint can impose greater demands than several straightforward enquiries requiring routine answers.

However, immediate cognitive or emotional load is not chronic burnout. The study measured what demanding conversations did to response speed, not whether exhausted employees became generally slower or selectively unresponsive.

Researchers ask the question backwards

On 30 November 2022, Sally Baxter and colleagues published “Association of Electronic Health Record Inbasket Message Characteristics With Physician Burnout” in JAMA Network Open, reversing the question’s direction.

Sally Baxter and colleagues analysed 1,453,245 inbox messages received by 609 physicians. They found “no significant associations between message characteristics and burnout”, including message volume, length and sentiment.

This null finding is useful because it warns against a simplistic volume story. Burnout may depend upon control, staffing, interruption, responsibility, complexity and after-hours work, rather than message numbers alone.

Yet the study did not test whether the 307 physicians reporting burnout answered differently. Reply time, non-response, usefulness, transfer, resolution and the need for patients to chase remained outside its model.

Burnout can travel down the enquiry chain

Research repeatedly treats the incoming message as a possible cause of employee exhaustion. It rarely treats the exhausted employee as a possible cause of what subsequently happens to the message.

Published online on 9 September 2025 and assigned to Work & Stress’s 2026 volume, Wörtler and colleagues’ “Crossover of Emotional Exhaustion in Collaboration Networks: The Roles of Hindrance Stressors and Organisational Tenure” followed 1,541 employees.

The authors wrote that emotional exhaustion “can cross over” between interaction partners. Exhausted colleagues generated role ambiguity and interpersonal conflict that subsequently increased exhaustion among collaborators with shorter organisational tenure.

An inbound enquiry commonly requires information, approval or action from several employees. Exhaustion anywhere along that chain could therefore produce externally visible delay, misrouting, unreachability or nobody accepting ownership.

What the evidence proves and does not

That application remains an inference, not the study’s tested outcome. Nevertheless, it explains why adding a courteous frontline responder may not repair communication when exhausted internal dependencies remain unreachable.

The evidence therefore establishes several separate propositions. Burnout damages customer orientation and rapport; exhaustion diminishes proactive service; overloaded workers triage messages; and cognitive and emotional load slow actual replies.

What remains unestablished is the proposition outsiders most directly experience: whether validated employee-burnout scores predict no reply, slow reply, unhelpful reply, repeated routing, premature closure or inability to reach somebody responsible.

The required research is methodologically feasible, although privacy safeguards would be essential. Organisations already retain timestamps, call records, ownership histories, transfers, reopenings and response texts.

The study that needs to happen

A longitudinal study could test whether rising exhaustion precedes deteriorating responsiveness, while controlling for enquiry volume, complexity, staffing, channel and role. Reply usefulness could be assessed independently rather than inferred from speed.

It should also test selective unresponsiveness. Under depleted capacity, difficult, emotionally demanding or weakly owned enquiries may be postponed first, leaving the people needing the most thoughtful response waiting longest.

Organisations might otherwise worsen the problem by imposing stricter speed targets. Employees could protect response-time statistics through acknowledgements, templates and deflection while becoming less capable of providing relevant, resolving answers.

The remarkable finding is consequently not that research proves burnout makes organisations stop answering. It is that heavily studied burnout and extensively recorded inbound communication have still scarcely been connected.

The one that got away is the question

People outside an organisation cannot observe its exhaustion scores. They encounter burnout as silence, delay, an answer that answers nothing, or a contact route existing officially but failing operationally.

Research should now measure those experiences as organisational consequences of burnout. Until it does, one of exhaustion’s most visible external effects will remain among its least adequately investigated.
